I actually have this theory that maybe the sword became empty when his friend died, and he infused her sword with his own spirit, making it his sword after that.
Which imo is the most logical and simple explanation from his case and kenpachi, after all, the zanpakutos are swords imbued with the spirit of the shinigami, when they die more than probable the sword becomes a simple asaushi making it possible for other shinigami to come and imbue his own soul in it.
I’m just saying that you guys could pick better week to use Yoruichi in that cave as a reference, like she wasn’t the one who gave the bad information that lead everyone to believe that “Zangetsu” was Ichigo’s zanpakuto for years from that same cave.

That and you still gotta take into account that everything about Zangetsu is a lie. Hell, that’s probably why Ichigo’s fighting method is ALL GETSUGA EVERYTHING. He’s a Quincy with Shinigami reiatsu. He’s born to fight at a range with energy blasts and shit.

I haven’t forgotten about Kisuke. His zanpaktou has the option to fire blasts, sure, but that’s ALL Ichigo is capable of. As far as Yamamoto goes, I’m thinking that it follows along with what Isshin said when facing Grand Fisher: Captains have the option to control how large their zanpaktou are. That and probably a much greater mastery of the weapon and/or reiatsu compression. Think Goku hiding his true power level.
Add that Yamamoto had over 1000 years to learn how to control and improve the tech of his zanpakuto, he was at a point where his mastery over it and how devasting his reiatsu could be was optimized, give that amount of time to Ichigo and Kenpashi and they could be even more powerful.
