I have a Hori Rap 4 Kai PS4 and swapped the sanwa parts from my Hori RAP N3 SA which was xbox 360. Everything works, but the stick is inverted entirely, I have to use Steam big picture for it to work, my concern is will it work on PS4?
Sounds stupid, but check the ribbon cable is on the correct way, if so I feel you may have mounted the stick 180 degrees incorrectly in the case.
I was wondering if that was an issue but I was like is this possible?
The stick doesn’t know what way it’s mounted, it’s just relaying a signal from a micro switch. You can mount it 90 degrees off and really mess up your controls

Don’t worry, can be an easy mistake to make.
Yup. Take off the gate, the Sanwa PCB switch comes right off. Just turn it around or whatever you need, to get it proper. It’s easy enough just to remember where the plug was facing, and make sure the plug on your replacement stick is also pointing in the same direction when you mount it.
Also if it’s a “Straight 8” there might be a benefit to having it inverted. Some right-handed people who were playing games before the NES end to naturally put the most important controller in the “strong hand” (stick right for games that require precise joystick work, button right for games that require rapid firing or button dancing.)
Just as yourself, if you see a Ms. Pac-Man machine with just a joystick, or a Galaga machine with one mirrored fire button on each side, assuming both buttons work, decide where you would stand.
Then you have to decide what’s more important. In Street Fighter 2, specials do lots of damage compared to basics, even basic combos. So assuming you’re naturally right handed in most things, if you’re having trouble with the dragon punch the traditional way, try it the other way. But Marvel Vs games require more button dancing to get big combos, so maybe you want the buttons on the right.
The only problem is that if you invert it, and the joystick wasn’t designed to be inverted, then the buttons “smile” at you, making it awful for button dancing games, and in certain games, right handed with the wrong contour is worse than left handed with the right contour.
